# How much of a tech company do we have to become to keep winning?

That is the question this company put to itself, and it is a more serious one than it sounds. In a business won through tender, where several bidders price the same specification and the lowest number frequently takes it, how you win mandates and how you execute them are not operational details. They are the two places the company survives or does not.

The situation

Two moments decide whether a year is a good one here.

The first is winning the mandate. When the specification is fixed and every bidder is pricing the same scope, the bid has to do something a number cannot: show that these are the people who have thought hardest about the job.

The second is executing it. Margin in this business is not lost dramatically. It is lost to issues that surfaced three weeks after they started, to a clash nobody flagged, to a schedule slip that carries a penalty clause. Anything that surfaces problems earlier is worth real money, and the money is measurable.

Which is why the question is competitive rather than technical. A rival who adopts faster and better quotes more accurately, so it can bid closer to the bone without losing money, and it executes with fewer surprises, so it keeps the margin it bid. That rival wins work this company cannot profitably match, and it does not need to be much better to do it. Run the same sentence in the other direction and it describes the upside: get there first and you are the one holding a price nobody else can hold.

So this was never framed as a technology project. It was framed as a question about what kind of company to be by the end of the decade.

Where we came in

This company did not wait for a consultant. It started in January on its own: licences going out across the business, formal training under way, genuine appetite in the teams. By June there was real momentum and a harder question underneath it, which was what exactly they were trying to become and which things to do first.

That is when we joined, and we have been with them since. It matters for reading the rest of this page. What follows is not a transformation we ran. It is what we added to something already moving, which is both the more common situation and the easier one to help with.

What we did

### Fluency for the executives who decide

Key executives at their own keyboards, on their own files. The people approving platform and investment decisions now know from experience what these tools do well, what they do badly, and where the claims stop being true.

### Training into a program already running

Not a replacement for what the company had built. Added where the existing effort was thinnest, on real work rather than in a course, so that the people already carrying momentum did not have to start again.

### Guardrails and policy

What people may and may not do with these tools, written from watching how the organization was actually using them rather than downloaded in advance. Rules that come out of real use survive contact with the business.

### A diagnostic on estimation and RFP response

The two departments closest to winning work. How the work really flows in each, the hours quantified against their own volumes, a target process, and a sequenced plan for each.

### The aspiration, and where to start against it

By 2030, a legitimate tech-enabled company: AI used in every function, across every process. That is the target, and it is deliberately not softened. What follows it is the first cases chosen to prove it and the major building blocks between here and there, not a fully specified roadmap, because at this stage a fully specified roadmap is fiction.

Why it is here

This is a getting-started case, not a transformation case, and we would rather say so than dress it up. The company has not finished. It has started properly, which is a different achievement and an underrated one, because most organizations at this stage have licences, enthusiasm and no idea which of the twenty things in front of them to do first.

It is also the clearest answer we have to the question we are asked most often, which is whether an organization could really learn this quickly enough. Most of a company, trained, while the business carried on being bid and built.
